In the span of a few years, large language models have migrated from futuristic experiments to foundation stones of the modern enterprise. They now parse contracts, draft board memos, synthesize compliance under new regulations, and increasingly, operate as the first line of knowledge mediation in the world’s biggest organizations. Their output is clean, fluent, and often dazzling—at least at first glance. The natural expectation is that with each successive generation, as the models grow larger and more sophisticated, their value will climb in lockstep. Instead, a set of pathologies has quietly taken root, and they have only grown more prominent as model power has increased.

The first and most insidious of these is convergence: the unremarked flattening of difference. In the rush to deploy and fine-tune LLMs, every major enterprise is, in effect, teaching its machines the same tricks. It is easy to forget that underneath custom wrappers, special datasets, and domain-tuned flows, the architectures and training objectives are identical. The result is that outputs—strategy decks, compliance memos, risk reports, even creative proposals—begin to echo one another. This is not the bland homogeneity of form letters, but the deep loss of edge that occurs when the same probabilistic engines are tasked with making meaning everywhere. What was once a fleeting competitive advantage becomes quickly subsumed into the baseline. When convergence becomes the norm, expertise and intuition—the nuances that once defined an organization’s singular value—are erased, their sharpness dulled by a hundred thousand echoing responses circulating through every knowledge channel.

Then there is a more subtle dysfunction, rarely discussed outside technical circles, but widely felt in the boardroom: large language models, especially at scale, are prone to wandering. Posed with a hard, urgent question, the model is as likely to expand, digress, and intellectualize as it is to answer. There is an almost compulsive quality to this expansion: a single prompt spawns not simply an answer, but a performance. The model offers context, then context for the context, spinning up analogies, caveats, meta-explanations, and recursive chains of thought. It is designed for associative breadth, trained on the sprawling corpus of human knowledge, but it has no sense—no internal metric—for when that breadth has replaced sharpness with noise. The result is advice that is plausible, sometimes insightful, but rarely decisive.

This tendency is exacerbated by the avoidance of closure. Unlike seasoned human operators—who recognize the value of a clear recommendation or a hard stop—LLMs are structurally averse to finality. They do not know what it means to take a risk, to own a stake, to say, Here, and only here, is the path forward. Instead, they hedge, offering three ways, then five, then a summary of all the ways before circling back to reiterate what’s already been said. The rationale is straightforward: these models are optimized for plausibility, for pleasing their trainers with exhaustiveness, not for the discipline of decision under pressure. For the enterprise leader operating on a clock and under scrutiny, this means that every LLM session, no matter how dazzling the language, easily turns into an exercise in manual triage—winnowing possibilities, compressing verbosity, reasserting narrative discipline, and reinforcing scoping rules that the model itself is constitutionally unable to maintain.

Worse still is the over-performance syndrome, a pathology born of good intentions and technical brilliance. The latest LLMs do not merely answer; they seek to impress, to perform their intelligence for the audience. They invoke advanced jargon, propose meta-frameworks, surface research allusions, or pepper responses with references to motifs and kernels that sound as if they belong in an academic symposium rather than a boardroom. The result is a proliferation of cleverness, but not usefulness. The explanation outpaces the solution, and the recipient is left with more to digest, not less.

Attempts to correct the model—to discipline or focus its outputs, to say, “That’s enough, get to the point”—are felt mostly as stumbles. Rather than accepting the boundary, the model often folds the rebuke into further associative expansion, spinning new explanations around the restraint itself, thus compounding the original excess. It is not that the LLM cannot be instructed to focus; rather, it is that the architecture rewards breadth and pleasantness and has never been trained to feel the real cost of distraction, verbosity, or delay.

And underlying all of these is the category error at the heart of AI’s encounter with consequential work: language models do not sense cost or consequence. They can be cued, steered, prompted, and audited, but they do not themselves know what it means to waste executive time, to muddle a critical decision, to under-explain a risk. Their outputs are gauged against the bar of plausibility, not impact. In this sense, the more powerful the model—the more expansive its “intelligence"—the greater the burden on the human enterprise to discipline, direct, and own what is ultimately returned.

As a result, it is not uncommon to find that the most recent, most intelligent models are also the most prone to random wandering, narrative excess, and failure to resolve. The very intelligence that gives them range has not given them judgment. The bolder the prompt, the deeper and wider the response, the less likely it is that a concise, operational, risk-weighted recommendation will emerge unprompted.

If there is a path forward, it is not merely in upgrading to the next model, but in engineering new protocols—hard boundaries, explicit discipline, and, above all, mechanisms for audit, compression, and closure. It is not enough for the model to know everything; it must know when to say only what matters. This is not an anti-technology stance. The innovation, scalability, and efficiency gains from LLMs are real, and their adoption is irreversible. But, for enterprises truly seeking sustainable advantage, the next leap is not in scaling intelligence, but in scaling discipline and ownership.

What distinguishes the future leaders from the laggards will not be who has the biggest model, but who can best direct, compress, and own the machine’s brilliance—curating knowledge, not as a river without banks, but as a decisive tool in service of the one thing that always matters in business: making the right move, right now.
